Executive Summary

An India-based Cloud Services firm engaged Saints & Masters, to design and deploy a comprehensive HRMS built on Zoho People Plus. The implementation addressed the need for a unified system to manage employee data, attendance, project-based timesheet billing, and structured performance appraisals across a 40+ employee workforce.

  • Industry: Technology
  • Geography: India
  • Capability: Business OS
  • Technologies: Zoho People, Zoho Payroll, Zoho Expense
  • Key Outcome: The Zoho People Plus implementation delivered measurable operational improvements across all five workstreams:

The Challenge

Prior to engaging Saints & Masters, the client operated on a different HRMS and time tracking tool, relying on fragmented tools and manual processes. This created several compounding operational inefficiencies:

•        No Centralised Employee Data: Personnel records were managed across spreadsheets with limited governance.

•        Informal Org Hierarchy: Reporting lines, designations, and departmental boundaries were inconsistently applied.

•        Attendance & Leave Gaps: Check-in/check-out processes lacked a system of record; holiday calendars were managed manually.

•        Timesheet & Billing Risk: Client-billable hours were tracked separately outside the HRMS with no billable vs. non-billable differentiation, creating revenue leakage risk.

•        Ad Hoc Performance Management: Without defined KRAs, OKRs, or appraisal workflows, employee evaluations were subjective and inconsistent.

•        Scalability Risk: As the team crossed 40 employees, fragmented HR operations were becoming unsustainable for growth.

Delivery

Saints & Masters adopted a phased, consultation-led implementation methodology designed to minimise disruption to ongoing operations

  • Discovery & Design: Consult stakeholders to understand the organization structure, employee details, project portfolio, and performance expectations.
  • Configuration: Set up the HRMS including organization hierarchy, roles/designations, attendance policies, holiday calendar, project and client details, and OKR/KRA framework.
  • Data Migration: Collect employee data, validate it using templates, upload in bulk, and verify accuracy after upload.
  • Testing & UAT: Conduct walkthroughs of all modules with stakeholders and resolve any data or configuration issues identified.
  • Go-Live & Handover: Launch the system, provide admin access, guide users, and onboard employees onto the platform.

Results

The Zoho People Plus implementation delivered measurable operational improvements across all five workstreams:

  • Org Structure: Transition from an informal hierarchy to a formalized organizational structure within the HRMS, including entities, departments, divisions, and designations.
  • Employee Data: Move from fragmented applications to a centralized system with validated employee records and clear manager reporting structures.
  • Attendance: Replace fragmented tracking methods with a system-driven approach featuring defined shifts, holiday calendars, and automated notifications.
  • Timesheet & Billing: Shift from scattered tools to structured tracking of billable and non-billable hours, with the ability to generate downloadable client billing reports.
  • Performance Management: Evolve from ad hoc and subjective evaluations to a structured OKR/KRA framework with standardized review cycles for all employees.
